They added a starter template, delayed the paywall until a collaboration action, and rewrote the upgrade moment around a limit the user had just hit — seats or history — instead of a generic premium list.
Free-to-paid conversion improved 22%, bounce during activation fell 11%, and teammate invite rate rose 15%. More teams reached a shared workspace before they were asked to pay.
